Two weeks ago I almost killed our biggest feature.
Here's what saved it. ⚠️
I'd convinced myself the data was clear. Activation down 12%. Engagement flat. The numbers told a story, and I'd already written the eulogy in my head.
I was 24 hours from sending the deprecation memo to the team.
Then a customer DM'd me. 📩
She said the feature was the only reason she stayed last quarter. That she'd built her entire workflow around it. That removing it would break her process overnight, and she'd have to start evaluating alternatives the same week.
That one message stopped me cold.
I started reading our support tickets, every single one from the past 60 days.
The signal was hiding in plain sight:
- Heavy users adored it
- Casual users never found it
- The averages buried both groups
We weren't shipping the wrong feature.
We were shipping the wrong onboarding.
Two days later we rebuilt the entry point.
Sometimes the answer isn't to cut. It's to look harder. 🔍
